Leads weren't the only problem. There was no SLA, and Marketing and Sales were constantly arguing over qualification. That came from marketing not raising the audience's level of awareness beforehand, combined with a sales team that couldn't sell to COLD leads. This forced us to fix the base first, which meant no quick wins. It resulted in 0 new sales in the first 3 months, but a lot of progress.
Impactful changes
- 01Distribution depth. Organic presence (for new leads, screen-time and authority), +35 A/B-tested landing pages and 25 new creative angles to widen and sharpen the top of the funnel. Within the first month, lead flow was up 30% with a 65% MQL rate. We got to 1,550 leads per month at one point.
- 02Sales restructure. We organized the team and put them in place to win: visual customer journeys, every touchpoint scripted (first message, follow-up, pre-call, proposal), automated with CRM, trained on weak links.
- 03The data layer. Centralized, clear KPIs and warning systems, so every decision came from evidence instead of guesswork, and problems surfaced fast enough to fix.
